No Surprises.

There should be no surprises when people are not selected or are benched.

In sport, the moment team selection is announced shouldn’t be the first time someone learns they’re not starting. Yet, countless coaches deliver devastating news without any prior indication, leaving players shocked and demoralised.

The same applies in business. Annual appraisals shouldn’t be surprise revelations about performance gaps or missed promotion opportunities.

The principle is simple: ongoing communication eliminates selection shock.

In rugby, the best coaches have continuous conversations throughout the season. Players know exactly where they stand, what they need to improve, and how selection decisions are made. When matchday arrives, people might be disappointed, but they’re never blindsided. I’ve seen this principle transform team dynamics. When selection becomes transparent rather than mysterious, players focus energy on improvement instead of politics or resentment.

In business, this means:
– Systemising regular, spontaneous conversations that address issues, quickly and most importantly honestly
– Being clear on criteria for promotions, advancements and opportunities.
– Regular focused ongoing feedback, not just annual bombshells.
– Open and transparent processes and decision making for important changes.

“Based on our discussions over the past few months about your presentation skills and the feedback from the client meeting, you’re not ready for the senior role yet. Let’s focus on these specific areas so you are ready next time.” Rather than “We’ve decided to promote Sarah instead. Better luck next year.”

When people understand the standards, see consistent application of criteria, and receive regular feedback, difficult decisions become understandable rather than shocking. Yes, people might be disappointed. That’s inevitable. But they are not surprised. That’s a leadership failure.
